Brokerage Growth Guide

How to Scale a Private Money Brokerage: The 3 to 5 Person Framework

Going from a solo desk to a small team is where most brokerages either take off or stall. Here is a simple framework for who to hire, how to hand off files, and the systems that keep a 3 to 5 person team running smoothly.

Step 1

Know When You've Hit the Solo Ceiling

Most solo brokers stall at the same point: you are quoting, chasing documents, updating borrowers and talking to lenders all at once. Something always slips, and it is usually follow up on new leads.

If you are losing deals because you could not respond fast enough, or spending more time on paperwork than on the phone, it is time to build a team.

Step 2

Make Your First Hire a Processor

It is tempting to hire another loan officer first. But a second producer just adds more files to a process that is already full.

A strong processor takes documents, conditions and lender back and forth off your plate, so you can spend your time bringing in and closing deals. For many brokers, that is the fastest way to more closings.

Step 3

Standardize the Handoff

Once two or more people touch a file, the handoff is where deals stall. Agree on fixed stages every file moves through: Lead Intake, Application, Document Collection, Lender Submission, Approved, Closing.

Each stage has one owner and a clear checklist. The loan officer owns the borrower until the application is in. The processor owns the file from documents to closing. Nobody has to ask where a file is.

Step 4

Put Your Lender Knowledge in One Place

On a solo desk, your lender list lives in your head. On a team, that becomes a bottleneck. Every person should be able to see which lenders fit which deals, their guidelines, and who to contact.

A shared lender database means a new team member can place a deal on day one instead of waiting on you.

Step 5

Automate Follow Up Before You Hire More People

Your third, fourth and fifth hires should be producers, not people sending reminder texts. Automated text and email follow up keeps new leads warm and brings past borrowers back for their next deal.

Repeat investors are the cheapest business a brokerage can win. A small team that follows up with every past borrower will outgrow a bigger team that doesn't.

The 3 to 5 Person Team Structure

Owner / Managing Broker

Sets strategy, owns key lender relationships, reviews the pipeline weekly.

Loan Officer (1 to 2)

Works leads, runs intake and application, keeps the borrower updated.

Processor

Collects and checks documents, manages conditions, packages files for lenders.

Optional: Assistant

Handles scheduling, data entry and borrower questions as volume grows.

The Software That Holds It Together

This framework only works if everyone works from the same system. When leads live in one tool, loan files in another and lenders in a spreadsheet, every handoff turns into a phone call.

Why Standalone CRMs Fail at 3 to 5 People

Many small teams already pay for a CRM that nobody opens. That is rarely a people problem. A standalone CRM asks loan officers to log calls, update fields and copy notes just so the owner can see a report. It feels like admin work, so producers skip it.

It also sits apart from the real work. The loan file lives in email, shared drives and lender portals, so the CRM is always out of date. And generic CRMs were not built for private money, so things like property details, rehab budgets and lender guidelines never get set up.

Teams actually use a system when it is where the work gets done. When the CRM and LOS are the same place, updating a file updates the pipeline automatically, follow up runs on its own, and the lender list helps them place deals. Nobody has to be reminded to log in.

Private Money HQ is built for this. It runs your CRM and LOS in one place, with a shared pipeline, automated follow up, document checklists and Lenderbase lender matching included. 3 users come with every plan, and most teams are up and running in about 5 days.
